The 3:1 rule is a rule of thumb, not a law. The right response is to unpack both numerators and denominators before agreeing or disagreeing.

What I'd clarify, in order:

Which LTV? Gross-margin LTV (the defensible one) vs. revenue LTV (inflates the ratio ~2–3x at SaaS margins). If we computed revenue LTV, the "real" ratio is closer to 1.3:1 — far worse than 3:1.
Payback period matters more at our stage. CAC payback < 12 months is the working-capital question; LTV:CAC is the lifetime question. A 2.1:1 with a 9-month payback is healthier than a 4:1 with a 36-month payback, because the latter depends on retention assumptions 3 years out that we can't verify yet.
Which cohort? LTV:CAC blended across paid, organic, and referral masks the real marginal economics. Paid-only LTV:CAC is what dictates "should we spend the next dollar." If paid is 1.1:1 and organic is 8:1, the answer is "stop paid, not 'we're failing'."
Retention assumption. LTV = ARPU / churn. At 24 months of data, extrapolating to a 10-year LTV is fiction. I'd show LTV at 12 / 24 / 36 months of observed retention instead of one point estimate.
Stage matters. A Series A company burning to grow should have a worse ratio than a Series D company optimizing for efficiency. The 3:1 benchmark was written by growth-stage VCs for growth-stage companies.

The honest framing for the board:

"2.1:1 on gross-margin LTV with 10-month payback is within the healthy range for our stage. Paid-only is 1.4:1 and that's the number we should focus on — we're over-spending on one channel. The 3:1 benchmark is a blended SaaS number that isn't apples-to-apples with us, but even on their definition we'd need to either lower CAC by ~$60 or lift gross-margin ARPU by ~$120 to hit it. Here's the plan."

Red flags in a candidate answer: agreeing the business is broken because of a single ratio, or dismissing the ratio without naming inputs. Both failures reveal the same thing — the candidate doesn't know what LTV is.

Your LTV:CAC is 2.1:1. The board expects 3:1. What do you say?
